The Quality Gurus The six Quality Gurus I have chosen to write about are Dr. Joseph Juran, Dr. W. Edwards Deming, Philip Crosby, Dr. Shigeo Shingo, Dr. Genichi Taguchi and Dr. Kaora Ishikawa. All of these people have made significant contributions to improving businesses, healthcare organizations, governments and countless other organizations. A guru is a good, wise person and a teacher above all else. This is coupled with these people with an approach to quality in business and life that has made a major and lasting effect on the way people of all types of businesses run their organizations. Dr. Joseph Juran Joseph Juran was born in Romania in 1904 but he moved to America when he was 8 years old. From the beginning of his career Juran worked in the quality profession. In 1951 he published his most recognised book â€Å"Juran’s Quality Control Handbook†. In 1952 he was invited to Japan to give some top level executive seminars which had a powerful and long lasting effect on Japanese businesses. Juran specialised in managing for quality. One of Juran’s main philosophies was his famous â€Å"Quality Trilogy†. This trilogy is composed of three managerial processes; planning, control and improvement. Quality planning is composed of establishing quality goals, identifying the customer, determining the customer’s needs, developing processes that are able to produce products that respond to customer’s needs, establishing process controls and transferring them to the operating forces. Quality control consists of evaluating actual quality performance, comparing this to performance goals, and trying to resolve the differences. Quality improvement encompasses establishing the infrastructure needed quality improvement, identifying the improvement projects, establishing a project team and providing the team with the resources training and motivation needed to implement the improvements. Joseph Juran came up with the ten steps to quality improvement 1)Build awareness of the need to improve 2)Set goals for that improvement 3)Create plans to reach the goals 4)Provide training 5)Conduct projects to solve problems )Report on progress 7)Give recognition for success 8)Communicate results 9)Keep score 10)Maintain momentum Juran has a practical approach to quality. His goal is to reduce the cost of quality. He identifies four costs associated with quality. These are internal costs (defects found before shipping), external costs (defects found after shipping), appraisal costs (inspection, compliance auditing and investigations) and prevention costs (stopping defects occurring in the first place). Juran believes that management should reduce these internal and external defect costs to the point where costs incurred from extra appraisal and prevention measurses would not be covered by the savings from reduced defects. Juran believes that this will reduce the cost of quality to the minimum without imposing unrealistic goals of zero defects. Dr. W. Edwards Deming W. Edwards Deming was born in America in 1900. He is best remembered for his work in Japan where he taught statistical methods to Japanese management to help them to improve the quality of their products. He is widely regarded as the person who played a major part in revolutionising Japanese quality systems. Deming worked closely with Ford in Japan and his systematic approach to quality brought such huge improvements in quality that soon Fords that were produced in Japan were in much higher demand than US built Fords, even though they were producing identical products. Deming later went on to be an industry consult throughout the word until his death at the age of 93. Deming believed that management were responsible for over 90% of quality problems and so he placed great importance on management. He came up with the 7 deadly diseases which he believed significantly contributed to a lack of quality. These â€Å"diseases† were short term planning promoting fear in the workplace, overly focusing on profits and figures, and excessive costs. To counter act these 7 diseases Deming developed the 14 points for managing which has since been studied and followed the world over. 1)To create a consistency of purpose towards improvement. 2)Learn and adopt the new philosophy. 3)Design and build in quality so as to cease dependence on inspection. 4)Minimise costs through better quality. )Continuously improve production systems through management. 6)More on the training for employees will decrease defects. 7)Show management and supervisors to be leaders. 8)Reduce levels of fear amongst employees so that everyone can contribute effectively. 9)Encourage cooperation and communication between different ares. 10)Eliminate slogans that are based solely at the workforce and targets that ask for unrealistic levels of defects and productivity. 11)Increase supervisors focus to quality rather than quantity. Foster greater employee pride in their work. 2)Get rid of barriers that don’t foster management pride in the workplace. 13)Bring in programmes for self improvement. 14)Get everybody in the organisation to work from top to bottom to accomplish the transformation. Deming developed the Deming Cycle or the PDCA(plan, do, check, act,) cycle. This is a systematic approach to problem solving with the idea being to constantly improve. The cycle is about learning what works and what doesn’t work and then repeating the cycle all over again. This also encourages improvements in small increments which gives employees time in accept it and support it. Demings approach to quality was very customer focused. Anything that does not add value for the customer is not a quality feature. Deming sees everyone involved in building the product as a supplier, a process and a customer. Perhaps his greatest contribution was to show the importance of culture and employee attitudes when trying to create a quality based organisation. Dr. Shigeo Shingo Shigeo Shingo was born in Japan in 1909. He qualified as an industrial engineer and went on to become one the leading experts on improving manufacturing processes. He is best known for his work with Toyota where he developed his just- in- time (JIT) manufacturing methods. He was the inventor of the single minute exchange of die (SMED) system which drastically reduced set up times. He is perhaps best known for inventing the Poka-Yoke system (Mistake proofing system). In poka-yoke Shingo makes the distinction between errors and defects. Poka-yoke tries to stop errors becoming defects. In poka-yoke process are stopped as soon as errors occur. The source of the error is then identified and steps are put in place so that the error does not happen again. With this mistake proofing system Shingo strives to reach zero quality control where mistakes are eliminated completely. Poka-yoke also introduces check lists as Shingo believes that it is inevitable that humans will forget things and make mistakes. Shingo’s single minute exchange of die is a process that allows quick changeover between products. This allows a huge reduction in set up times which allows for production of small batches of products with very little disruption. Shingo’s JIT production keeps companies inventory levels low by only producing what the customer wants when they want it. This greatly helped companies to reduce costs associated with inventories. In my workplace in a medical device company there are signs of Shigeo Shingo’s influence everywhere. Shingo’s poka-yoke system is used on the manufacturing line to prevent errors from reoccurring. Defects are examined at the point of the defect and the source of the defect is determined. Preventative action is then put in place if possible to prevent this same defect occurring again. Check lists are put in place at every point of work to prevent mistakes from occurring. SMED systems are also used widely in my work. Materials, machines and process are kept as similar as possible so as to reduce set up times so that we can produce big or small batches with minimal disruption. Philip Crosby Philip Crosby was born in Florida in 1926. He was the quality control manager at the Martin Company, Florida which is where he initiated his zero defects program. Crosby had an aim to change the attitude of top level management about quality. He made quality more measurable as a cost and in doing so he could show the true expense of doing things wrong. Crosby’s most famous concepts were his â€Å"zero defects† and â€Å"quality is free† concepts. These theories were backed up by Crosby’s Four Absolutes of Quality Management. 1)Quality means conformance to requirements 2)Prevention, rather than appraisal should be the system for achieving quality 3)Zero defects should be the standard of conformance 4)Quality should be measured by the cost of non conformance. These Four Absolutes of Quality Management are supported by Crosby’s 14 steps of quality improvement. These steps are there to show that management is committed to quality. There should be quality improvement teams put in place to determine where problems lie. The cost of quality should be evaluated and awareness of quality should be heightened. Corrective action should be put in place and the situation should be monitored. Encourage individual improvement and get employees more involved in quality feedback. People who actively participate in quality improvement should be recognised. These steps should be continuously enforced to show that quality is never ending. Crosby introduced the â€Å"Crosby Vaccine † as a preventative measure for poor quality for management. It is split into 5 sections which covers TQM. These sections are Integrity, Systems, Communication, Operations and Pride. In my work in the medical device industry I can see the influence of Philip Crosby. The four absolutes of quality management are enforced every day. Conformance to requirements is of the foremost importance on the production line. Steps are enforced to prevent mistakes from happening reather than dealing with them when they happen. There is a policy of zero defects which the company tries to communicate to the employees. As we as all this I can see that the company makes huge efforts to get all employees involved in making suggestions to improve quality throughout the company by introducing schemes such as the â€Å"My Ideas† scheme. Here, employees can submit ideas on how to improve quality and they can be rewarded and acknowledged for their efforts. Dr. Genichi Taguchi Genichi Taguchi was born in Japan in 1924. Taguchi used statistics to improve the quality of manufactured goods. Taguchi emphasises putting the quality back into the design of products before they are manufactured. He believes that products should be robust. Taguchi breaks down design into three phases, system design, parameter design and tolerance design. This allows designers to find the optimum settings to produce a product that can survive manufacturing every time and produce products that always conform to specification. The system design is basically the idea of the design, deciding what you want it to be able to do. The parameter design is where nominal values are defined for parameters so as to minimise variation in manufacturing. The tolerance design shows the effect that the parameters have on the products performance. Taguchi also introduced many different methods for analysing results of experiments such as â€Å"analyses of variance† and â€Å"minute analyses†. Although some of Taguchi’s statistical methods are disputed, he has been very influential in improving manufacturing quality worldwide. Dr. Kaora Ishikawa Kaoru Ishikawa was born in Japan in 1915. He is best known for the cause and effect diagram that is used in the analyses of industrial processes. Ishikawa believes that all employees have a greater role to play and without this we are limiting the potential for improvement. The South States of the United States dependent upon agriculture as a source of foreign and domestic exchange and therefore held a negative feeling about abolition of slavery. Nevertheless in order to save the image of the constitution as a legal binding document that granted freedom to all Abraham Lincoln together with the support of the Union states felt that liberal source of labour was much more profitable both to the economy and civilization of the United States.The cotton and tobacco producing states felt oppressed by the antislavery tactics of the federal government and promptly seceded since the federal government was acting beyond the provisions of the constitution in abolishing slavery and therefore in response decided to secede from the Union for independence since they considered the Union’s constitution less supreme to individual states’ constitution.Therefore the American civil war was about the issue of different views about free labour against slavery an d the subsequent supremacy of the Union’s constitution over individual states independence. The Union established the 13th amendment act that abolished slavery by allowing all men to be free and at liberty to and in order to preserve the constitution that formerly paradoxically upheld slavery, Abraham Lincoln had support the Union’s war against the pro-slavery south (Cornell University Institute, 2010).The federal government had its quarters at the Washington D. C. while the Confederation has it headquarter at Virginia’s Richmond. The Union’s economy was organized and well established through the promotion of industries and use of immigrants as industrial workers and the general population while the south cotton and tobacco states derived their economic subsistence from agriculture with over five million slaves.The Republican Party believed in democracy and justice regardless of ethnicity as a fundamental right under the auspice of the constitution-conseq uently in order to protect the supreme constitution’s aspirations to promote a coherent and democratic America the Union had to fight the southern militia that were against the Union control and abolition of slavery (Stampp, 1981, 144).Religious, cultural and intellectual freedoms were being undermined in the South against the Union government’s principle of the 13th amendment act and the allowed slavery was denting the image of US in Europe that widely perceived the presence of slavery to as a sign of inability within the Union’s government to act.Economically, the Union benefitted from the Union government economic policies and taxation more than the confederation. Therefore it was a mandatory economic issue that the United States had to be kept together despite the civil war through proper conflict resolution that would see the economic models of the North America spread to the south in order to end the former economic disparities between the two regions.The economic value of the United states in the international market was dependant on the union more than a divided America that would soon enter into worse civil unrest realities and fierce interstate rivalry of ideologies and religious views that would have torn American into pieces as the American enemies projected as a mechanism to further colonize and control the economic power of the vast continent. Lincoln as the president had the right to preserve the Union from disintegration due to diverse political views in order to look in control (Stampp, 1981, 192).Military aggression of the southerners was well advanced to inflict damage in courage and sustainable conquest tactics due to the recently concluded Mexican war experience to use the horse and the gun more effectively. Also, the North as the government knew that they were disadvantaged in military action and therefore the war had to be fought with a common ground that would help in enlisting more soldiers to defeat the south (McW hiney, 1984,170).Therefore the Union was aware that in any case the southern aggression had to be suppressed if the power of the Union government under the leadership of Abraham Lincoln was to be recognized with respect as a legally binding Union. Therefore President Lincoln referred to the 1863 Emancipation Proclamation as the â€Å"last card, and I [Lincoln] will play it and may win the trick.† And therefore â€Å"we must make that proclamation effective by victories over our enemies. † Since â€Å"It's a paper bullet, after all, and of no account, except we can sustain it† (Don, 1862)-thus the president and the union were exercising a crucial and political will by suppressing the southern insurgency that threatened to break apart the United State into meaningless defragmentation that would soon shrivel up in economic and political disparity.The south secede was politically seen as a form of annexation against the United States and Lincoln would have gone down the history as the president who broke the Union. Consequently, the Union had a political right to protect the US from becoming desolate in the face of the determined southerners who believed in offensive wars that â€Å"have many advantages; purely defensive ones will always end with submission† and that â€Å"the greatest minds in the South are coming to the conclusion, that our liberties are to be won by the bayonet.Those regiments or companies that most distinguish themselves in bayonet charges will march on the true road to honor and preferment† (McWhiney, 1984, 144); such propaganda in the general media put the Union government into task of either preventing the escalating confrontation by the Confederation or face imminent alienation. Therefore the preservation of the Union was quite dependant in the military power of the Union over the south as the civil war was already in progress. The south seceded from the war after the election of Abraham Lincoln as the pr esident of the United States.The southern economy was dependant on agriculture. With the large scale growing of cotton, slaves and land conservation was necessary. The slaves were needed since they were a source of cheap labor on the white farms. As opposed to the south, the north’s economy dependent on industrial production of finished goods thus the slaves was not needed in the production. This meant that the southern life was based on the plantation and firm system while the northern life was based in the cities.The southerners who benefited from agriculture were pleased to go to war with the aim of attaining independence as they thought the war would take a short time and they would come out victorious as they were better skilled fighters than the northerners. However, since the war showed no sign of coming to an end while the northern seemed to be taking all the advantages, the northern felt the need to guard and conserve their land against any force especially the north ern thus leading to most abandoning the fighting to and protect their properties at home.( Kelly 2010) The war of states versus federal rights led to the emergence of two camps within the government whereby each wanted to be in control over the other. After the American Revolution, a weak federal government formed by thirteen states called for a strong constitution since problems were on the rise. The frequent problems led to the secret creation of the US constitution by the leaders.Due to the absence of some key leaders like Thomas Jefferson and Patrick Henry during the constitution making, it was felt the constitution had failed to put in mind the states’ rights of acting independently whereby a state would decide whether to accept or refute federal rights. This led to the idea of nullification that would see the freedom for states to rule the federal act as either unconstitutional or not. The southern states were for the option of each state making its own law instead of t he central government. This was nullification as campaigned for by people such as John C. Calhoun who greatly advocated for the nullification.When nullification failed to succeed, the southern states felt disrespected and uninvolved in the government issues. The southerners then opted for the secession as an option (Kelly2010). Land gained from the Louisiana Purchase and Mexican war saw the Americans posses vast tracks of lands. This led to the big debate as whether the new states acquired could be treated as slaves or Free states. The 1820 Missouri compromise solved the issue by proclaiming that slavery was illegal while other alternates suggested several awareness programs for the slaves as the federal government was to compensate the slave owners.The south was left to rethink its alternatives on the issue of slavery where it picked on benefits versus cost in deciding the fight. (Michael 1996)Another conflict arose as to what would happen to the conquered lands after the war. The 1846 Wilmot Proviso by Wilmot David proposed that the land should be slave free a move strongly opposed in a debate. Kansas-Nebraska Act of 1854 that caused the freedom to have slaves or not in the two states led to a lot of blood shedding to the states.The wrangles led to the south withdrawal from the government as they felt they were being ignored. The growth of the abolition movements by the northerner’s against slavery while proclaiming the negative impacts of slavery led to the increase in number of anti slavery supporters especially from the outside nations who sympathetically joined in the slavery abolition movement thus favoring the north against the south to the extent of supporting the south in war that eventually saw the south loose over the north. (Kelly 2010).Though the victory of Lincoln in the elections saw the south in the state of South Carolina declare a secession thinking that Lincoln was who was a presidential candidate from the north was elected so as to favor the interests of the anti slavery people from the north thus he could not serve their interests . The southerners further thought that they could lose their land to the northern who were now in control of the whole state thus causing some men in the battle ground feign excuses to get back home and manage their possessions.States like South Carolina stated the reason for secession being constitutional violation under Lincoln to which the Union saw as a form of political annexation against the presidency and the founding fathers view about America (Michael 1996). In conclusion the war that was sparked off by the issue of slavery in order to protect the supremacy of the Union constitution against the literally annexation of the United states by the South was won and the servitude done away with.Remarkably, President Lincoln preserved the Union and established a better platform that allowed the integration of the economic value of the United States as one nation. Results published in 1993 demonstrated that brace treatment is effective compared to natural history (Canavese, Federico). † Studies conducted on the number of hours per day of brace-wearing show that the more hours per day the brace is worn, the better the result.The brace is usually prescribe d for fulltime wear with some time set aside for bathing, swimming, physical education and sport. The patient should be encouraged to be pursue sporting activities while continuing to wear the brace if possible. Contact sports are not allowed with the brace to protect other participants, as the brace can significantly injure another if contacted the right way. These activities generally represent an average of two to four hours a day to ensure that the brace is worn 21 to 23 hours daily (â€Å"Minimally Invasive†).Other treatments of scoliosis include surgical treatment to straighten the curve of the spine (Asher, Marc A. ). â€Å"Surgical treatment was initiated in 1914. When the results were evaluated in 1941 they were found to be poor. As a result of the untiring work of John Moe, Paul Harrington, and many others these results had considerably improved by 1962. Due to advances in surgery the number of scoliosis curves greater than 100 ° had dropped considerably by 1973. The indications for surgery as an adult are pain, appearance, and pulmonary problems, i. . shortness of breath. However, it is unusual for these symptoms to be severe enough to warrant surgery. In addition only those with surgery had pain management problems (Asher, Marc A. ). † Although there are some risks associated with surgery they have decreased substantially. Death is very unlikely but can occur, especially in patients operated as adults (Horn, Pamela). â€Å"Knowledge of the natural history of adolescent idiopathic scoliosis has expanded greatly in the last two decades.It has become clear that only about one in ten curves progresses to the point that treatment with bracing is warranted, and only one in 25, or 0. 1%, to the point that surgery is warranted. Bracing appears to prevent about 20% to 40% of appropriately braced curves from progressing 6 ° or more. Surgery, consisting of instrumentation and arthrodesis has virtually eliminated large thoracic curves. Altho ugh most patients are satisfied with their results, follow-up at 20+ years shows significant, clinically relevant decrease in function and increase in pain compared to controls.Re-operation is required in 6 to 29%.
